
Beyond OKRs: Why Shopify Ditches the Numbers Game (And You Should Too)
We’re constantly bombarded with the gospel of OKRs and KPIs. Set targets. Track progress. Optimize, optimize, optimize. But what if that relentless focus on metrics is actually holding us back?
Shopify’s CEO, Tobi Lütke, puts it bluntly: “The moment a metric becomes a goal, it’s no longer a useful metric.”
This isn’t just a clever turn of phrase—it’s Goodhart’s Law in action. When metrics dictate strategy, they lose their value. Why? Because numbers alone can’t measure intuition, creativity, or the satisfaction of building something great.
Look at how most OKRs are set: “We grew 10% last quarter, so let’s target 15%.” But why 15%? These targets masquerade as strategy when they’re really just arbitrary math. Worse, they ignore what Lütke estimates is 80% of a company’s real value—the unquantifiable aspects that make a business exceptional.
This isn’t to say data doesn’t matter. Shopify is extremely data-informed. The difference? They use data to guide decisions, not dictate them.
What actually drives great work:
- Trust Over Targets – People aren’t motivated by arbitrary numbers; they’re motivated by work that matters. Give them the freedom to create, and results will follow.
- Feel the Future – If your team is saying, “We’re having more fun and doing better work,” that’s often a stronger leading indicator than any dashboard metric.
- Embrace the Unquantifiable – Customer delight, craft pride, and true innovation can’t always be measured—but they drive long-term success.
- Data as a Compass, Not a Cage – Use numbers to inform direction, but trust your team’s instincts to navigate the journey.
As Lütke puts it, “If all the metrics are pointing down but everyone says, ‘My God, I’m having so much more fun,’ I think the very next thing that will happen—with a time delay—is that all the metrics will start going up.”
The most successful companies aren’t the ones with the most sophisticated tracking systems. They’re the ones building something people love.
